Case Study 05

Six-Agency Global Integration

How I led the end-to-end integration of six international agencies and 600+ employees through a shared operating model, clear process ownership, enablement, and measured adoption.

Challenge

Six agencies needed to operate as one.

Six international agencies supporting one global client operated through different workflows, cultures, technologies, and decision structures. This created fragmented delivery, duplicated work, unclear ownership, inconsistent client experiences, and lengthy briefing cycles.

Expanded scope, accelerated market needs, delivery friction, and a commitment to establish a unified model within 12 months made the integration urgent.

My Role

I led the integration end to end.

I owned enterprise integration, operating-model design, workflow standardization, decision-rights and responsibility clarification, change management, communications, enablement, adoption measurement, and cross-agency and client alignment.

I began with listening tours, stakeholder interviews, workflow and handoff mapping, document audits, and employee and client feedback to diagnose rework, briefing delays, and unclear ownership.

What I Did

  1. 01

Established one global operating baseline while defining where regional exceptions were appropriate.

  2. 02

Standardized the integrated briefing process, workflows, and documentation.

  3. 03

Built decision forums, accountability matrices, and centralized enablement infrastructure.

  4. 04

Phased implementation according to operational priority.

  5. 05

Delivered role-based training and live sessions across time zones.

  6. 06

Established resource hubs, office hours, feedback loops, and adoption reporting.

  7. 07

Tracked training attendance separately from actual workflow usage.

  8. 08

Used pilots and stakeholder working sessions to resolve resistance and competing interests.

Solution

One operating baseline, designed for adoption.

1

Shared operating model

2

Standardized briefing workflow

3

Decision rights and accountability

4

Role-based enablement

5

Regional flexibility

6

Adoption reporting

Results

  • Completed the integration in under 12 months.
  • Achieved 75% enablement attendance.
  • Reached 50% workflow adoption across 600+ employees.
  • Reduced briefing time from several weeks to one week.
  • Improved handoffs, reduced ambiguity-driven friction, and strengthened cross-agency collaboration.
  • Contributed to a 15% increase in account scope through stronger delivery capability and client confidence.

What This Work Proves

I can move from strategy and system design into complex, measurable enterprise execution.

The work demonstrated that integration succeeds through behavior change and clear decision rights, not process documentation alone. Adoption must be measured separately from attendance.
