Case Study 03
AI-Powered Global Onboarding
How I originated and launched an onboarding ecosystem combining 24/7 AI support, centralized knowledge, regional flexibility, and continuous feedback as part of a 5,000-person transformation spanning nine global operating units and 20+ markets.
Challenge
Information existed, but new joiners could not find it.
New joiners navigated disconnected documents, platforms, contacts, and regional processes to answer essential questions about policies, technology, performance, culture, and organizational operations.
The fragmentation created inconsistent regional experiences, delayed readiness, repeated questions for managers and People teams, and time-zone barriers for live onboarding.
My Role
I connected the employee journey, knowledge, and technology.
I identified the problem and originated the initiative. I led employee-journey mapping, AI use-case definition, global onboarding-framework design, knowledge architecture, cross-functional alignment, phased launch planning, and the adoption and feedback strategy.
I partnered with IT, Product, Internal Communications, and People teams to turn fragmented resources into one coherent employee experience.
What I Did
- 01
Mapped the employee journey and identified recurring information-access gaps.
- 02
Created one global onboarding baseline with regional flexibility.
- 03
Designed a 24/7 AI agent and centralized resource hub as a single source of truth.
- 04
Phased the launch when product bugs and development delays threatened delivery.
- 05
Prioritized critical AI-agent functions and deferred lower-value functionality.
- 06
Used live sessions, manual support workarounds, defect triage, and employee feedback loops to sustain the experience.
Solution
A connected onboarding ecosystem.
Global onboarding baseline
Regional flexibility
24/7 AI agent
Centralized resource hub
Live enablement
Continuous feedback
Results
- Launched the onboarding ecosystem as part of a global transformation spanning nine operating units, 20+ markets, and more than 5,000 employees.
- Centralized fragmented onboarding knowledge.
- Established a repeatable global content framework.
- Achieved the highest internally observed usage among 30+ AI agents, based on internal ranking data measuring total usage from inception.
What This Work Proves
I can connect AI capabilities to real employee needs and create value despite product uncertainty.
The work showed that adoption depends as much on trusted content, change management, and immediate usefulness as it does on the technology itself. A phased launch can create value sooner than waiting for a perfect product.
